What is a GTM engineer, and does your company need one?
A GTM engineer builds the systems that sales runs on: data sources, enrichment, outbound tooling, CRM automations and the workflows that connect them. Think of them as the person who turns a sales process into software, so reps spend time selling instead of researching and copying data between tools.
"GTM engineer" is one of the fastest growing job titles in B2B. It also confuses a lot of founders, because it sounds like a developer who has wandered into the sales team. It is closer to the opposite: a sales person who learned to build.
What a GTM engineer actually does
Most sales teams run on a patchwork of tools: a CRM, a data provider, an email sender, LinkedIn, a spreadsheet someone updates on Fridays. A GTM engineer connects those pieces so work that used to be manual happens on its own. In practice that means:
- Building target lists from signals, such as hiring, funding, new locations or technology changes, instead of buying a static list.
- Enriching records with the right contact, role and context, often by checking several data sources in turn.
- Writing research and personalization workflows, increasingly with AI, so each first message is specific without a rep spending twenty minutes on it.
- Keeping the CRM clean with routing, deduplication and required fields that fill themselves.
- Setting up outbound infrastructure: sending domains, warmup, limits and sequencing.
GTM engineer vs RevOps vs SDR
| Role | Main job | Measured on |
|---|---|---|
| SDR | Starts conversations with prospects | Meetings booked |
| RevOps | Runs the CRM, reporting and process rules | Data quality, forecast accuracy |
| GTM engineer | Builds automated systems that create and prepare pipeline | Pipeline created per hour of rep time |
The lines blur in smaller companies. One person often does RevOps and GTM engineering together, which is fine as long as someone owns both.
When a growing business needs one
You probably need GTM engineering if any of these sound familiar:
- Your reps spend more time researching and updating the CRM than talking to buyers.
- Outbound volume went up but replies went down.
- Nobody can tell you which lead source produced last quarter's deals.
- You are about to hire more SDRs to fix a problem that is really a systems problem.
You probably do not need one yet if you have fewer than a handful of deals closed and no repeatable pattern. Automating a process that does not exist just produces wrong answers faster.
Full time hire or outside help?
A good GTM engineer is expensive and hard to find, and most of the work is front-loaded: the first build takes weeks, the upkeep takes hours. That is why many companies bring in outside help to build the system, then hand the upkeep to someone internal. It is exactly how I work: build the system, write it down, then hand it over.
The mistake to avoid
Buying tools before deciding who you sell to. The best automation in the world cannot fix a vague ideal customer profile. Start with the ICP and the motion, then engineer around them.
Frequently asked questions
Is a GTM engineer the same as a sales engineer?
No. A sales engineer supports deals with technical expertise about the product. A GTM engineer builds the internal systems that find, research and route prospects before a deal exists.
Does a GTM engineer need to code?
Some coding helps, but most of the work happens in no-code and low-code tools, CRM workflows and AI prompt chains. Understanding the sales process matters more than programming skill.
Can a small company do GTM engineering?
Yes. A small company often gains the most, because a few well built workflows can do the research work of an extra hire.
